When COD is late or does not match

Most COD discrepancies are not fraud. The two sides are counting from two different dates. Here is the reconciliation that finds the gap.

The message I get most is not "where is my parcel". It is "why is this month's payout short".

And almost every time: nobody is cheating. The two sides are counting from two different dates.

Why it does not match

The shop counts by order creation date. The carrier pays by successful delivery and completed reconciliation. An order created on the 28th and delivered on the 2nd falls into the next cycle. The shop looks at this month and sees a shortfall, but the money is not missing - it is in the next period.

Common sources of a gap:

  • Orders created at the end of a cycle, delivered at the start of the next.
  • Orders in return, not yet back at the warehouse, so not yet settled.
  • Surcharges (redelivery, storage, address change) deducted this cycle for orders from the last one.
  • Orders where the customer accepted part and returned part.
  • The shop priced from the rate card, but the parcel was reweighed and moved tier.

Look at that list and you can see why subtracting totals by hand never works. You have to reconcile by order ID, not by total.

The reconciliation that finds the gap

Do it carefully once. After that it is quick.

  1. Export both tables. Your order list and the carrier's reconciliation statement, same date range.
  2. Key on order ID, not on date. The order ID is the only thing both sides understand identically.
  3. Find orders present on only one side. This is usually where the money is. An order on your list but not on the statement is either not yet delivered or not yet in the cycle.
  4. For orders on both sides, compare the money column. Gaps here are usually surcharges or a reweigh.
  5. Only orders still unexplained after those four steps are worth filing a claim on.

Done in that order, the claim list usually shrinks from dozens of orders to two or three. And two or three get handled fast by anyone, because they are specific.

"I am short a few million this month" cannot be actioned by anybody. "These three order IDs, the statement says this, my records say that" gets handled the same day.

How to make next month easier

Stop forecasting cash by order creation date. Forecast by the carrier's reconciliation cycle. Change how you keep the books once and the phantom shortfalls disappear.

Keep a buffer. Small shops get squeezed by assuming money lands on the exact day. A few days of buffer means one late cycle does not interrupt restocking.

Archive every statement. People delete them, then spot a problem three months later and cannot reconstruct anything.

Do not batch claims. Every carrier has its own window. Batching means some orders are already out of time.

What I can actually do

I sit down and reconcile with you, especially the first time - the first time is the slowest, and it is also the one that teaches you how the system counts. After that you can do it yourself in ten minutes.

Orders that are genuinely still off, I take to SPX. I do not promise to recover all of it - the final decision belongs to SPX Express, the contract is between your shop and them, and I am the introducer and the support. But you will not be sitting alone with that spreadsheet.
